The challenge

Five centers, three different POS configurations, and a monthly reporting process that took one person the better part of a week and still could not compare locations fairly.

What we did

  • Normalized revenue categories across all five locations
  • Built a single warehouse fed nightly from each POS
  • Shipped a lane-revenue dashboard with per-location drill-down
  • Automated the monthly pack that used to be assembled by hand
  • Set a shared definition of revenue per lane hour

The technical work was straightforward. The hard part was governance: getting five general managers to agree on what counts as open play revenue, and then holding that line.

We stopped arguing about whose numbers were right and started arguing about what to do. That is a much better argument to be having.
